Microsoft’s Software plus Service: The Missing Component

Microsoft laid out its web-based strategy at their recent annual meeting with financial analysts. Pressed by first of all Google, but even smaller players like Zoho and ThinkFree, Microsoft announced they will add similar services to their Office products, first of all Word and Excel.

We’re not moving toward a world of thin computing,” said CEO Steve Ballmer, referring to systems in which simple processing takes place on a PC, but more complex processing is moved to a centralized computer through a network connection. “We’re moving toward a world of software plus services.”

A few days later Microsoft’s half-hearted announcement (leak?) about giving away free, ad-supported versions of its baby-office, MS Works 9 sparked speculation if this would in fact turn out to be a Software plus Service offering.

Let me reveal a secret: I’ve been using Microsoft’s “software plus services” for years – long before the term was coined. Microsoft Money, the product I was forced to switch to when my bank abandoned Quicken support 7 years ago is a classic example of software plus services. The client software came with a browser-like UI, smoothly connecting online services into the basics ran on my PC. In fact switching between screens I often did not realize whether I was working offline or online. Isn’t that what “software plus services” is all about?

Money was a latecomer to the personal financial management scene, clearly dominated by Intuit’s Quicken, and in the first few years it got better and better … perhaps Microsoft’s intention was to kill Intuit after they could not buy it. When it didn’t happen, they must have lost interest – the annual Money upgrades brought less and less new features or even bug fixes, and smart users started to skip releases between upgrades. Then trouble started left and right: weird things happened to my accounts beyond my control. Categorization? I’ve long given up on it, most of my downloaded data is associated with junk categories. The real bad part: data changed in existing accounts, very old transactions downloaded again into already reconciled months..etc. This is my bank account, my money we’re talking about! The very data I meticulously took care of while in my possession now got randomly changed. The only way to be really sure I have the right balances was (is) to go and verify them at the individual bank or broker sites.

But none of this compares to the total ignorance Microsoft showed when they “upgraded” Online Banking on the 19th of July. There was no prior warning, or an option to upgrade at a later time when I logged on, I was simply notified that an upgrade *had taken place*, and that I no longer have access to my online accounts until I do a bunch of house-cleaning:

In order to update successfully, you will need to disable the existing online services for some of your accounts, set up those accounts again so that they will use the updated service, and then merge the old and new accounts.

Of course it’s not that simple, first I had to process all pending downloaded transactions, then back-up Money, then proceed with the task above. Oh, and the poison pill: merging accounts. I had the misfortune of doing it at a previous Money upgrade, and merge it didn’t… I ended up with zillions of duplicate entries to be cleaned manually. But I had no choice… I wanted to make a payment, and Microsoft locked me out of my accounts – so I started laboring away, around midnight. This time (unlike many) I was actually lucky: after about two hours, I was all set, the merges worked this time, and I was ready to make the payment – the 2-minute transaction I started 2 hours earlier.

This past weekend I got the most horrible and scary warning from Money. Just reading the instructions on how to keep using Money with Online Banking is enough to make this computer professional run screaming from my office. The instructions are 24 freaking pages!!! longer than the manual for the product. I seriously almost went to the “Add / Remove Programs” Control Panel to fix the problem.)

Now, if you’re a regular reader, you’ve probably noticed my anti-Microsoft leaning, and I don’t deny it: we all (well except Mac users) share the frustration of failed updates, the pleasure of patching the patches after Black Tuesdays – what is there to like? But none of that is comparable to a software company ignorantly cutting off their users’ access to their own money, (and I don’t mean *MS Money*smile_omg) and not even feel the need to apologize. It’s the absolute Cardinal Sin. And now this company wants me to put my trust in their services?

I’d much rather trust Wesabe with my money matters – their user groups are lively, full of advice, the CEO himself participates, in fact he is taking user calls 7 days a week. The full truth is, I have not switched yet, as they lack in functionality vs. Money, but I can’t wait….

Back to the title of this post – what’s the component Microsoft does not have to offer Software plus Service? It’s Customer Focus. It’s simply not in their DNA. It will be hard to deliver *Service* when your customers don’t trust you.

I certainly don’t mean to imply that all 70,000 employees lack customer focus. They may all have the best intentions, it’s the end result that counts, the company’s interaction (or lack of) with Customers, and that’s often through products.
Money issue aside, I think it we add up the time spent with bungled patches, rebuilding Outlook profiles..etc, we (computer users) ALL lost days of our lives to Microsoft.
That’s bad enough, but can mostly be attributed to unintentional technical glitches. The Money Online Update was “Crossing the Rubicon”: Somebody in Microsoft had to make a deliberate decision that it was OK to cut off customers access to their financials without first telling them, giving them options, or even apologizing after the fact. That makes the *company* blatantly ignorant – despite the best intentions of those 70K employees.smile_sad

: Further evidence of Customer Focus, the Wesabe way. I suppose they did not intend to pile on, but their comments got held for moderation, so they did not see each other’s.

And in perfect timing, here’s an article on Customer service 2.0, the Zoho way. The two stories they link to are worth reading – somewhat similar to what I’ve talked about here. Beliefs are important – but in our materialistic world, there is always the “What’s in it for them?” question. Well, it *pays* to focus on your customers. It may well be Zoho’s key differentiator, why users stick with them, instead of the default Goo-rilla. smile_tongue
It certainly paid another company, Atlassian which grew to over $20M in revenue without a sales force. “Support is Sales for us” – they claim (PDF), and the numbers back them up.

Update (8/8): Wow, interesting timing: Today Microsoft released Microsoft Money Plus, the 2008 version of the Money products. It comes in four editions: editions: Essentials, Deluxe, Premium, and Home & Business. Well, almost. Microsoft offers a nice comparison chart, which neglects to mention a small detail, available only at the footnotes:

* Important note – Microsoft Money Essentials will not be able to open previous Money or Quicken files. If you are upgrading from a previous version of Money or Quicken, Money Plus Deluxe may be the right solution for you.

Not opening Quicken … well, it’s their decision. But not opening data from their very own previous releases? And this is hidden in the small print?

I rest my case.

Windows Seven in 2010. Does Anyone Still Care?

So the next OS from Microsoft will be Windows Seven (where’s Windows 6?) – does anyone still care?

I simply don’t get it: Vista is barely out, nobody seems to like it, CIO’s refuse to upgrade, analyst firms tell them to wait, individual users who tried it switch back to XP, others time their new PC purchase so they can still get an XP machine – generally speaking Vista was as poorly received as the ill-fated Windows ME.

Apple is gaining market share, the major computer manufacturers are offering Linux PC’s, the Web OS concept is getting popular, applications are already on the Web – can anyone clearly see the shape of personal computing in 2012? (Yes, I know MS plans for 2010, I’m just adding the customary delay.) Will it still matter what OS we use to get on the Internet? How can Microsoft be so out of touch?

Considering the resistance to Vista ( see this Computerworld article on making XP last for 7 years) why would the world want to upgrade switch to yet-another Windows OS in five years?

Of course I’m not saying nobody cares. This hypnotized crowd certainly does. smile_yawn

Radar Relay – What’s Happening in Office 2.0

I might as well have titled this post Radar Delay – first it was due last Friday, as part of series of reviews leading up to the Under the Radar: Office 2.0 event, but then fellow Enterprise Irregular Rod Boothby posted an “extra” article the same day, so I decided to wait till Tuesday. Yes that was yesterday, the day when Comcast, my ISP ironically responded to my push for On-Demand with a service outage.

But first things first: Web-based products received a surprise promotion from an unexpected source: Microsoft. As Phil Wainewright says on ZDNet:

“It’s astonishing that in the midst of a serious challenge from a new generation of Web-native office suites, Microsoft should give its rivals a helping hand by handicapping its own product so badly that it performs worse than an online product on a slow dial-up line.”

He is referring to the Outlook 2007 meltdown several users experienced:

You’d think I had just sprayed the inside of my poor mega-laptop with saltwater to induce non-stop fritzing. I’ve learned to meditate while Outlook ruminates over ten incoming POP messages of 69K. Perhaps it takes a few seconds over each incoming message or RSS feed to contribute to solving a Grand Challenge. Or it and Desktop Search have to play 333 iterations of rock-paper-scissors everytime a change has to be written

You can hardly accuse the above user with anti-Microsoft bias, since he is none other than Mini-Microsoft, who is obsessed with fixing Microsoft, the company. The Guardian, Dennis Howlett, Jason Busch, Tim Anderson, Chris Pirillo, Dan Farber, Phil Wainewright had similar experiences. Phil asks:

“But is it an even better fix to abandon Outlook and Exchange altogether and switch to an on-demand alternative?

My answer is a loud YES, and I’m making my point in Desktop Software: A Failed Model. Of course glitches occur in the On-Demand world, too, as we just witnessed Google Apps collapse soon after the announcement. We’re not quite there yet, but I share Rod Boothby’s view that we have passed a tipping point: while 2 years ago the ideal mix would have been desktop computing with additional online access, now I feel as a user I am better off mostly working online, with occasional offline access.

A somewhat doubtful friend, who happens to be the CEO of a cool company making web-based products sent this question:

“Do you really think people will use Word processors (in any significant number) through their web browser? “

Yes, I really do think, but why believe me? Listen to a US Government Agency instead: FAA May Ditch Microsoft’s Windows Vista And Office For Google And Linux Combo.

Talk about user base, Nielsen/NetRatings issued a press release claiming that Google Docs and Spreadsheets dominate web-based productivity tools since October, with a market share of 92 percent of unique visitors. Ismael Ghalimi did some research and proved them wrong concluding that Google’s market share may be closer to 50%. His take:

It is actually quite amazing that companies like ThinkFree and Zoho, with their ridiculously small marketing budgets, can play in the same league as mighty Google.”

Read/Write Intranet 2007

Rod Boothby is running a Read/Write Intranet Idol – it’s a poll I invite you to participate in, so I am attaching it at the bottom. But first, it gives me a chance to share some of my (wiki)-thoughts.

The list is a mix of industry behemoths (Microsoft, IBM Lotus), emerging but established brands (Atlassian‘s Confluence, Socialtext, WordPress), relatively known startups and quite a few obscure names. The latter probably not by pure chance: both Rod and I are on the Selection Committee for the next Under the Radar Conference on Office 2.0, and scouting for candidates we have made quite a few new discoveries, including some of these “obscure” names, that likely won’t remain obscure for long.

Perhaps the biggest “discovery” for me was Brainkeeper, a user-friendly enterprise wiki startup that officially launches today. Totally out of left field, they aim to be like market-leader Confluence in functionality yet have a friendly UI like Wetpaint. Oh, and add niceties like Workflow (Itensil?) and an API. Like I said before sometimes it pays to *not* be first on the market …

It was really interesting to watch the poll dynamics change yesterday and this morning. First, with only a handful votes cast unknown little Brainkeeper was leading the chart. Another leader was Koral, a content collaboration startup I’ve been planning to write about way too long now (until I pull my act together, see two reviews by Ismael and John Wilson). What’s content collaboration? It’s content management without the pain of “management”. As much as I am a fan of wikis, not all companies will embrace them: Koral helps those who mostly work with desktop documents (MS Office) share, update, collaborate painlessly.

Back to the poll: as more voters came in, predictably the “brand names” strengthened their position and the “obscure” ones fell somewhat behind. Still with 117 votes cast, I believe it’s mostly InnovationCreators’s primary reader-base, where Microsoft Sharepoint or Lotus Notes Blogsphere are not exactly popular. Like it or not those products will make a killing on the corporate market. So “brand name” here means the likes of Confluence by Atlassian, Socialtext, WordPress, Movable Type…etc.

Confluence’s #1 position on the list reflects it’s real-life market position: absolute leader in market share, revenue, functionality. Of course to maintain that position they can’t just sit on their laurels and they know that. At a really productive meeting with the San Francisco team recently we discussed their development plans, most of which I cannot share for now. However, I am happy to share that in the not-so-distant future Confluence will offer a hosted version – something I’ve repeatedly asked for:-).

As for competitor Socialtext, they revamped the product a few months ago: while I was fairly critical of some of the functional misses, the single biggest improvement was the UI: they went from an outright ugly product to a pleasant-looking, clean, friendly one. In fact this, along with other players (JotSpot, Wetpaint, Zoho, Brainkeeper) has turned the table: formerly good-looking Confluence now feels a bit … well, 2005-ish (?) Still the best, but somewhat boring. They are keenly aware of this and improving the UI is one of Atlassian’s key priorities.

JotSpot is in hibernation in the meantime, although TechCrunch speculates it may open up soon. Zoho is a newcomer to the wiki space, but not one to underestimate: they may just leapfrog all other players when they tightly integrate their full Suite (Write, Show, Sheet, Create) thus creating a truly powerful read/write/collaborate platform online.

Last, but not least two smaller wiki-players from the list: Itensil combines workflow with a wiki (now, religious wiki-fans deny the need for any structure or workflow, which is probably OK for a small group, but workflow is the way large corporations work), and System One combines a wiki with relevant enterprise search.

Microsoft is Freeing Users from Office-Prison

The likely reason news of Microsoft’s Office 2007 “Kill Switch” did not cause a lot more uproar is that it surfaced during Thanksgiving week:

“Buried in a Knowledge Base article that Microsoft published to the Web on November 14 are details of Microsoft’s plans to combat Office 2007 piracy via new Office Genuine Advantage lockdowns.

Office 2007 users who can’t or won’t pass activation muster within a set time period will be moved into “reduced-functionality mode.””

As unpopular as this move will be, it’s perfectly within Microsoft’s rights to dump users who don’t become customers. The question is, is it a smart move? ZDNet attempts to do the math in The economics of Microsoft’s kill switch:

“Would you sacrifice $10 million in sales to prevent $1 billion in software piracy? How about $100 million? How many customers would you annoy?”

I don’t think it’s simply a numbers game. Whatever Microsoft’s “loss” to piracy is, it’s not going to be converted to sales. First of all, the “kill switch” comes with the retail product, large corporate customers volume licence is not affected.  So we’re talking about smaller businesses and individuals (I am focusing on the US market). A fraction of these may be “forced”  to buy a licence, but the large majority won’t.   What we really need to look at is why these users run MS Office in the first place.

“The simple argument that ‘this is good enough for 90 percent of what we do’ has fallen on its face over and over and over again,”Microsoft would like us to think.

I don’t buy it.  I don’t use fancy features in Word, have repeatedly stated that my Excel skills are on the level I learned using Lotus 1-2-3 – yet I have Office on my computer.  So does virtually anyone who occasionally needs to receive/send files to Corporate America.  Not because they need all the features, but out of fear (losing compatibility) and laziness.   But believe me, these users will rather switch to another product than shell out hundreds of dollars for a MS licence.

They might actually find the experience quite rewarding.  OpenOffice is a free alternative, but it’s big, clumsy, needs installation and updates just like MS Office – web-based alternatives, “Office 2.0” products are increasingly powerful, fast, easy-to-use, and allow one to access files anywhere.  It’s safer in the cloud smile_wink.
Office 2.0 vendors bend over backwards to make it easier to work with Microsoft files.  Zoho ( a Client of mine) has a full online Office Suite that easily imports MS files, and of course saves your work in doc, xls and other MS formats, just as well as PDF and several others.  The Zoho Quickread plugin allows opening of any MS Office files directly from the browser (IE, FF) without first importing/converting them. Tomorrow Zoho will release plugins for the major MS Office products, making it easy to save files online directly from within the Office applications.

The danger for Microsoft is not the direct financial impact of these users turning away from their product, since the never paid in the first place. It’s losing their grip; the behavioral, cultural change, the very fact that millions of people – students, freelancers, moonlighters, small business workers,  unemployed – realize that they no longer need a Microsoft product to work with MS file formats.  Microsoft shows these non-customer users the door, and they won’t come back – not even tomorrow when they are IT consultants, corporate managers, executives.  That’s Microsoft’s real loss.

SAP Duet Video

Having seen it at SAPPHIRE 06, I wrote about the importance of Duet for both SAP and Microsoft: “Duet’s importance by far exceeds what the limited number of currently available scenarios might imply: for SAP it means potentially tripling / quadrapling their user base, even if indirectly, and for Microsoft it’s another way to lock users into their Office suite.”

SAP Without SAP – Duet

More than a decade ago as Project Manager implementing SAP solutions I could not understand why the Client’s PM showed absolutely no interest in getting SAP-trained, or even attempting to log on to the SAP system. The only software product he ever touched was email. Years passed, and as I climbed the ladder, I found myself in a similar situation: locked in to Office products most of the time – just like millions of corporate employees whose daily life does not involve actively conducting transactions in their Enterprise system (SAP). They need to occasionally review/approve an item or react to an exception alert though. They are the (often management-level) employees who will not directly use SAP, even though timely access to SAP data is critical to their decision-making process – or to somebody else’s daily job.

Thanks to Duet they can now have the SAP data at their fingerprints without touching SAP itself. The long-awaited (and often promised ) SAP-Microsoft Office integration has finally arrived.

What was announced at last years’s SAPPHIRE in Europe as the Mendocino Project became a product, the second preview of which was released a week before SAPPHIRE 06 under the name Duet. Considering Microsoft’s role, just having a friendly name is a major achievement itself – it could have been something as friendly as Microsoft Office Extension to mySAP ERP 2004, Enterprise Version, Release 1.0. I’ve seen a presentation of some of the current features as well as the roadmap for the next year, and also had a chance to sit down with Dennis Moore, GM of Emerging Solutions, who provided the blogger group with additonal insight.

Currently Duet (which is a boxed product) supports MS Office 2003 and mySAP ERP 2004, and there are 4 business scenarios available:

  • Leave Management
  • Time Management
  • Organization Management
  • Budget Monitoring

The final release is due in June 06 and will soon be followed by two value packs.

Value Pack 1 is due in Q3 06, new scenarios will include recruitment and travel management, enhanced analytics and support for mySAP ERP 2005, the current platform which, per Shai Aggassi will stay for years to come.

Value Pack 2 is expected in Q4 06 with some line of business functionality becoming available, e.g. Sales contacts, activity, Purchasing. MS Office 2007 will be supported.

It’s important to clarify that Office will not become the primary user interface of the “transactional worker”, i.e. you will not be creating product masters, running a shop-floor, etc. What Duet is, is a natural fit for a workflow (think of roles, limits ..etc) -based processing of messages and underlying data triggered by events, rules and exceptions.

Duet’s importance by far exceeds what the limited number of currently available scenarios might imply: for SAP it means potentially tripling / quadrapling their user base, even if indirectly, and for Microsoft it’s another way to lock users into their Office suite.
Duet is a step in SAP’s declared strategy of opening up access to their data and processes via a number of user interfaces, including Office, Portal, Mobile devices ..etc. It also fits in the “Sap Simplified” philosophy of owning the Business Processes and letting go of the user experience.

I tend to disagree with AMR’s concern on the large number of prerequisites: mySAP ERP 2004 or 2005, MS Office, Exchange server, and specific applications for some scenarios, e.g. E-Recruiting 6.0 for Recruitment Management, mySAP SRM 5.0 for purchasing management and CRM 4.0 for sales activity management. Yes, these are prerequisites, but the point is that even though Duet is a boxed shrink-wrapped (thanks for the comment!) product (I’ve seen a white box at SAPPHIRE, whether real or mock-up), it is not expected to sell as a standalone product on it’s own merits. It will expand access to additional users within corporate customers already using both SAP and Microsoft products, i.e. likely to already have the prerequisites.

Talk about prerequisites, pricing for Duet, and specifically the underlying SAP access will be an interesting challenge, since SAP’s model is typically charging $$$$ a smaller user base, while MS relies on $ from a large number of users – there has to be a model in between.

Not everyone in Microsoft welcomes Duet: the folks at MS Dynamics are clearly unhappy. They even produced a so-called White Paper comparing Duet to their own solution, Snap. “So-called”, because it does not even attempt to be unbiased. It praises Dynamics and Snap, while listing the dry facts about Duet, completely forgetting the fact that as Enterprise systems Dynamics and SAP are really apples and oranges… or I should say Ford vs. Rolls Royce.

IBM isn’t sleeping either: IBM to sing in Harmony with SAP to match Duet. IBM’s Harmony, which I haven’t had a chance to see, claims to play a similar role with Lotus Notes. It clearly is a competitive product, as far as Duet (which is jointly owned by MS and SAP) is concerned – but from SAP’s point of view, it’s just one more user interface, exposing more knowledge workers to SAP. The more the merrier.
